Black Friday 2026 Checklist: A Week-by-Week Payment Plan for the Eight Weeks Left

Our own consumer checkout data from last year says it is closer to six weeks, it starts earlier than Black Week, it does not end on Cyber Monday, and in 2026 a new credit law lands right in the middle of it.

This is the week-by-week plan we would follow, built on what the 2025 season actually looked like on our merchants' checkouts.

What the 2025 season looked like, week by week

We indexed completed consumer checkouts per day against an average autumn day (1 October to 20 November 2025) and averaged them by week.

Three things in that table change how you should plan.

The ramp starts two weeks before Black Week. Volume was already one and a half times normal in the week of Singles Day and more than twice normal the week after. Anything you test "just before Black Friday" is being tested on elevated traffic.

Black Friday is the spike, not the season. The day itself ran at nine times normal, the Sunday after at about seven times, and Cyber Monday at close to five. Basket size barely moved, only about 4% above normal on Black Friday, so the pressure is on how many checkouts your payment methods can handle, not on the size of each one.

December never returns to October. The first half of December still ran at close to twice an average autumn day. A change freeze that ends on the Tuesday after Cyber Monday ends three weeks too early.

That matches the wider market. In the US, Adobe measured USD 11.8 billion in online spending on Black Friday 2025, up 9.1% on the year before, and USD 44.2 billion across the five days to Cyber Monday. In Sweden, Svensk Handel forecast Black Week 2025 sales of SEK 10.2 billion, up from 9.7 billion, with 57% of Swedes planning to shop, as reported by Dagens Handel.

Why 2026 is different: a credit law in the ramp week

On Friday 20 November 2026, the EU's revised Consumer Credit Directive, CCD2, starts to apply in Sweden, Denmark, Finland, Germany and Austria. Buy now pay later and most invoice payments become regulated consumer credit, with a creditworthiness assessment on every purchase and new rules for how credit is offered at checkout. On last year's calendar, that Friday falls in the week that ran at more than twice normal volume. And the payment methods it touches are exactly the ones shoppers reach for on Black Friday. On the 2025 Black Friday weekend, buy now pay later and invoice carried 51% of Swedish consumer checkouts on our platform, and BNPL gained about six points in both Sweden and the Netherlands. In Sweden, credit already carries 53% of consumer checkouts on an ordinary day in 2026.

The plan, week by week

Weeks of 28 September and 5 October: take inventory. List every payment method you offer, per market, with the provider behind it. For each buy now pay later and invoice option, ask the provider in writing whether it will be authorised and compliant under CCD2 on 20 November in each of your markets. Ask every provider what volume they have been told to expect from you, and tell them if it is wrong.

Weeks of 12 and 19 October: build the fallbacks. Decide what happens when each method fails or declines. If a credit provider declines a shopper, which method is shown next? If a provider has an outage at 21:00, which method takes its place, and can you switch it without a release? Make sure the answer is configuration, not code.

Weeks of 26 October and 2 November: rehearse. Run real purchases through every method in every market. Set your monitoring baselines by hour, not by day: last year the busiest hour on Black Friday was 22:00, against 10:00 on a normal day, and the last two hours of the day carried 12% of all checkouts. Put the evening on the staff rota, yours and your providers'. Weeks of 26 October and 2 November: rehearse.

Week of 9 November: the first peak. Singles Day falls on Wednesday 11 November. Treat it as a dress rehearsal on live traffic and review what broke on the Thursday morning.

Week of 16 November: CCD2 goes live. From Friday 20 November, watch approval and decline rates for every credit method daily, per market. A sudden drop in approvals is the first sign that the new assessment is turning buyers away; that is when your fallback from October earns its keep.

Week of 23 November: Black Week. Black Friday is 27 November and Cyber Monday 30 November. Change nothing that is working. Watch the evening. According to a study reported by Payments Dive, nearly two thirds of payment disruptions in US retail happen during peak hours, and most shoppers give up after about seven minutes, while the typical outage lasts two hours. The fix you can switch in seven minutes is worth more than the one you can ship in two hours.

Weeks of 30 November to 14 December: keep the freeze. Volume stays close to twice normal into mid December, and refunds and returns from Black Week start arriving. Hold the change freeze until the second half of December and review the season's data while it is fresh.

Three numbers to pin on the wall

9x. Black Friday volume against an average autumn day. Plan capacity with each provider for the day, and for the six weeks around it.

22:00. The busiest hour of Black Friday 2025. Your incident response has to be awake for it.

51%. The share of Swedish Black Friday checkouts paid with buy now pay later or invoice, the payment methods whose rules change seven days earlier.

The merchants who come out of Black Friday 2026 well will not be the ones with the fastest checkout. Checkout speed is already a solved problem. They will be the ones where every payment method a shopper expects is present, compliant and answering at ten in the evening, and where a failing method can be replaced in minutes. The daily index compares each day's completed checkouts with the average day from 1 October to 20 November 2025; weekly figures are the average of those daily indices, Monday to Sunday. The Black Friday weekend is 28 November to 1 December 2025. Payment methods are grouped by category; we do not name individual providers and we report indices and shares, not volumes. Hourly figures use Central European Time. The merchant base changes over time, so treat the figures as indicative of the pattern rather than a forecast for any single merchant.
